Reducing changeover time and waste with AI scheduling

Changeovers burn line time and material in every high-mix factory. Learn how data and AI scheduling reduce changeover time, waste and idle capacity.

Every changeover costs two things: line time and, very often, material. Whether you change a mould, a tool, a recipe, a pack size or a product colour, a busy plant with dozens of changes a week loses a significant share of its margin this way, and much of it is avoidable.

Why sequence matters

The cost of a changeover depends on what you are changing from and to. Some transitions need only a quick adjustment. Others need full cleaning, new tooling, first-article checks or flushing, and take many times longer. That means two plants running the same orders can lose very different amounts of time and material, purely because of the order they run them in.

Step 1: build a changeover cost matrix

Record the minutes and waste for each changeover, together with the from-product and to-product. After a few weeks you have a matrix of real costs for each pair. Gaps can be estimated from similar pairs.

Step 2: let the algorithm find the sequence

Finding the cheapest order for a week of jobs is a classic optimisation problem. It is hard to do by hand once you have more than a handful of jobs, but it is easy for a computer. An AI scheduler takes the matrix, the due dates and the line capacity, and proposes the order with the lowest total changeover cost that still meets delivery dates.

Step 3: keep learning

As more changeovers are recorded, the cost matrix becomes more accurate and the recommendations improve. The planner always stays in control: the system shows the suggested sequence, what it saves in RM and why.

Beyond sequencing

  • Standardise changeover procedures so every shift performs the same way.
  • Prepare tools, materials and paperwork before the line stops (SMED).
  • Group similar orders where customers allow it.

How DMIS helps

DMIS AI scheduling builds the changeover matrix from your own records and recommends the cheapest weekly sequence, with savings shown in ringgit. Our pilot target is a 10% reduction in changeover waste within three months. Talk to us about a pilot.
